Gate 2 (Solution validated): prototype results against pre-agreed pass criteria and a lean business case with the first-tranche ask. Gate 3 (Scale decision): outcome measures from funded delivery reviewed against commitments; continue, pivot or stop. Each gate is a 30-minute board session with materials submitted five working days ahead. The board funds in tranches — passing a gate releases the next tranche only. Stopped initiatives document their learning in the portfolio log; a clean stop is a respected outcome, not a failure.
